Cutting cost of marketing from 13.5% to 1.3%
Overview
A leading real estate developer was running performance marketing in Kolkata, part of a ₹25 Cr+ annual multi-city media budget, with one mandate that is, drive site visits and bookings. Cost of marketing in the region was stuck at 13.5% of booking value. That was eating directly into project margins, and spending more wasn’t bringing in more bookings. This engagement ran for about 9 months.
Problem statement
Marketing in Kolkata was generating enough leads but not enough bookings. Cost of marketing had held at 13.5% of booking value for months with no sign of improving, and the default response was to tweak the media plan, new channels, new bids, more spend. None of it moved the number.
The core question: Why were interested buyers dropping out before they ever booked a site visit, and what would it take to fix that without increasing the budget?
Approach
1. Tracked the numbers every week
We started with weekly reports to see where the cost was going up and which platforms were giving us results. Before changing anything, we wanted a clear picture of what was really happening.
2. Broke down the funnel
We looked at every stage of the customer journey:
Lead → Qualified Lead → Appointment Proposed → Appointment Done
Most stages were doing fine. But only 10% of qualified leads were agreeing to a site visit, when the benchmark was 50%. That’s where we were losing people.
3. Listened to the sales calls
The numbers showed us where the problem was, but not why. So we started listening to calls from our call centers, and customers gave us the answers:
The location shown in our ads didn’t match the actual property location
Our ads weren’t in the local language people were comfortable with
We learned who our real buyers were: their profession, age group, and what made them want to buy
One call center was clearly doing better than the others
4. Fixed what was actually broken
Corrected the location in our creatives
Started running ads in the local language
Changed our targeting based on real buyer profiles
Sent more leads to the best-performing call center
